Interim General Management as the driving force behind financial and operational restructuring in the agri-food sector
A 14-month project to lead the restructuring and professionalisation of the company following its acquisition by a private equity firm.
Client and Sector: Our client, a leading company in the agri-food sector (seafood processing) with operations in Galicia (Spain), was going through a critical transition following its acquisition by a private equity fund.
The Situation / Need (The Problem):
The organisation was facing a critical challenge: a complex financial situation characterised by high levels of debt owed to multiple creditors. The new shareholder required immediate executive leadership, external to the previous family management, with proven experience (Accountability), capable of taking full control and implementing a radical plan to restructure the debt and operations from day one.
The EPUNTO Approach and Solution (The Methodology): Within less than two weeks, EPUNTO deployed an interim manager from our pool of executive talent to take on the role of interim managing director. Over a period of 14 months, the executive integrated into the company with clear objectives: to lead the financial restructuring and optimise industrial operations.
Under the supervision and mentorship of Juan Manuel Gil de Escobar Delgado, a Partner at EPUNTO, the project focused on renegotiating the debt structure, implementing a new management control model and professionalising the management team to ensure long-term management.
Frequently asked questions
What was the main challenge in this project?
The challenge was to take charge of management and lead a financial and operational restructuring in a complex post-acquisition environment. A ‘plug-and-play’ executive was needed to provide immediate solutions to a high level of debt and to professionalise a family-run business culture.
Why was an interim manager chosen rather than a traditional recruitment process?
Speed and specialisation were critical. The private equity firm could not afford to wait the 6–9 months required by a standard recruitment process. It needed top-tier talent – individuals who were overqualified for the role – who could guarantee measurable results in the short term (14 months) and make executive decisions from day one.
What was the most significant impact during the first 90 days?
In the first quarter, our Interim Manager succeeded in taking financial controlling and operational control of the company, stabilising its cash flow and initiating negotiations for debt restructuring, thereby laying the foundations for the transformation and building confidence with the new shareholder.
How did EPUNTO ensure the transfer of knowledge at the end of the mission?
Our methodology includes a structured exit plan. The Interim Manager led the optimisation of processes and the professionalisation of the management committee, playing an active role in the selection of and handover of responsibilities to the permanent successor to ensure the long-term sustainability of the improvements.
What unique feature did EPUNTO bring to this solution?
The speed of the onboarding process (less than two weeks) and the precision in selecting the executive. We provided an Interim Chief Executive who not only had proven technical expertise in restructuring and debt management, but also the soft skills required to manage the transition from a family-owned business to one backed by a private equity firm, ensuring all stakeholders were on the same page.
