Logistics and Transport Sector

High service levels, low cost per consignment.

In logistics and transport, competition is fierce with tight margins and no room for error: customers notice every delay. Whether you run a logistics operator, a transport fleet or the supply chain of an industrial group – or are the investment fund that has acquired a stake in a company in the sector – the equation is always the same: maintaining service levels whilst reducing unit costs.

Adding lorries, warehouse space or staff solves this week’s problem but exacerbates this year’s, because it masks structural inefficiency with more fixed costs.

EPUNTO Interim Management brings in Managing Directors, Operations Directors and Supply Chain Directors who have managed real-world networks and fleets. They go down to the warehouse and out onto the road, quantify the cost per consignment and per kilometre, and put in place the metrics that enable the operation to be managed without relying on intuition.

Network, warehouses and unit cost

Cost is determined by the network design long before negotiations with suppliers take place.

  • Network design: We review the location and number of distribution centres to balance transport costs, inventory and service levels.

  • Warehouse productivity: We redesign processes, layouts and shift schedules to increase output per hour without immediate investment.

  • Cost per consignment and per kilometre: We implement a detailed cost breakdown that enables you to determine which customers, routes and services are profitable and which are not.

Our operating costs are rising faster than the rate we can pass on.
This is the sector’s structural problem. We start by calculating the cost per consignment and per route in real detail; almost without fail, there is a group of customers or services that are being served at a loss. From there, we either renegotiate, redesign the service or discontinue it.
We’re going to implement a WMS or a TMS and we’re worried about the project.
And with good reason: most of these projects run into difficulties due to change management, not technology. An interim manager with a track record of successful implementations leads the integrator, safeguards operations during the roll-out and takes responsibility for the timetable.
We need to fill an operations manager role right in the middle of the peak season.
That’s when the vacancy is felt most keenly. We put forward candidates within 48–72 hours and the manager starts within ten days, bringing with them prior experience of peak campaign periods so they don’t have to learn on the job.
Do you have any candidates with experience in this specific type of operation?
Yes, and we make a distinction: the distribution of goods via a network of small, local operators is not the same as industrial parcel delivery or long-distance transport. We provide managers who have already managed networks, customers and fleets like yours.
What does your interim service offer compared to a supply chain consultancy?
The consultancy firm models the network and delivers the optimal scenario. Our interim manager implements the change: relocating the warehouse, renegotiating with hauliers, managing the team during the transition and ensuring service levels are maintained in the meantime.
